Playing with the label Lords of War here's a starter for something that will take me someplace.. not sure where... new build or new army or...? Gr'ah'Or - The high lord of the W'Or'Cs. He rose to power through brute force (nice way of saying he killed all of his opponents). He is a ruthless leader though he does reward loyalty. Also surprisingly enough for a despot and tyrant he is not paranoid about his liege lords trying to overthrow him. Br'ah'Ro - Gr'ah'Ors distant cousin. He controls the Brown Mountain tribes where Gr'ah'Or originally comes from. He is very quiet, careful and calculated for a W'Or'C. He is very respected by his tribe though some think that he should be more vocal and less subservient to Gr'ah'Or. Ru'or'Co - is a lone wolf. He has no tribe, he has no followers and noone has any clue where he came from. He does hold though a position of a Lord of W'Or'C. Noone questions his position there as any who voices his or hers opposition to his status disappears. Still working on their story Btw, their cousin - went on to adventure with the Minifig Jambalaya

These guys are cool. Have you thought about what you're going to do for the rank-and-file members of the war band? Maybe a mixture of lots of dark brown and brown legs and torsos, with various orc heads? I'm definitely looking forward to seeing more.

I have quite few orc torsos and legs still left so I will be building around that. What I think I will do is look for non orc dark heads and build around that. I think the contrast of "normal" looking hair combined with a grotesque figure is what makes this work

That's a cool idea. For rank-and-file troops you can also just throw some helmets, masks, or visors over any heads that look too plain or non-orcish. That can help you stretch your numbers without requiring so many specialized heads. In fact, you can do that trick with torsos, too, just by putting armor, cloaks, pauldrons, and other decorations over boring torsos. (On my deathbed I might even confess to people how many of my castle troops actually have old City townsfolk torsos under their breastplates....)

Well... I have a small confession as well Couple of my black armored knights have the old fireman torsos below as the yellow buckle from the fireman's belt looks really nice underneath the armor I think I'm down to 2 or so torsos setup that way... I was able to replace the rest by now.
